Leadership fails most often when an adaptive challenge is handled as if it were a technical problem. Technical problems, however complex, have known solutions that current know-how, authoritative expertise and existing structures and procedures can implement; adaptive challenges yield only when people change their priorities, beliefs, habits and loyalties, which requires going beyond expertise to mobilize discovery, shed entrenched ways, tolerate losses and generate new capacity. Most problems arrive mixed, with technical and adaptive elements intertwined. People do not resist change, they resist loss; the losses at stake (identity, competence, status, wealth, jobs, relevance, community, loyalty) must be diagnosed, and adaptive leadership is the business of assessing, managing and distributing losses and providing the context that moves people through them.
