The four conditions are distinct and call for different responses, so the leader first diagnoses which dominate a situation rather than labelling everything turbulent. Volatility: change whose nature, speed, volume or size follows no predictable pattern. Uncertainty: a lack of predictability, where the past no longer forecasts the future. Complexity: many interconnected causes and factors, inside and outside the organization, whose cause and effect simple analysis cannot resolve. Ambiguity: a lack of clarity about what an event means, where information may be available but supports several interpretations and there is no precedent. Bennett and Lemoine's matrix, as restated in the reviews, sorts the four by how much is known about the situation and how well the results of action can be predicted; a VUCA analysis scores each element for the situation at hand, derives first action steps from the unknowns, and is repeated as the situation evolves because the dominant element changes.
