The leader separates the technical and adaptive elements of the challenge, since misdiagnosis produces ineffective solutions, and reads the signs of an adaptive challenge: a cycle of failure where technical fixes keep being applied, and dependence on authority for answers. Four archetypes recur: a gap between the values people profess and how they behave; commitments that compete and that nobody will trade off; speaking the unspeakable, the conversation everyone avoids; and work avoidance, the defensive routines that keep the challenge off the table. Diagnosis asks what the organization's mission is, which values are shifting, what is technical and what adaptive, and who the stakeholders are and how they see it; and it listens for the song beneath the words, meaning the emotion and the unsaid behind what people say.
